Ardea Resources and its Japanese consortium partners will add an approximately nine-month Pre-FEED phase before finalising the Goongarrie Hub feasibility study and moving to FEED. The decision resets the previously advised DFS timing and funding arrangements while opening new work on cost reduction, scandium and gold.
- Approximately nine-month Pre-FEED phase planned before FEED
- A$91.4 million of the A$98.5 million DFS budget spent
- Revised joint venture scope, timing and funding remain under negotiation
- Gold scoping study to run alongside Ardea’s scandium work
- Ardea held A$13.8 million cash and no debt at 30 September
Goongarrie DFS moves back into optimisation
Ardea Resources Limited (ASX:ARL) and its Japanese consortium partners have decided not to move the Goongarrie Hub directly from its draft Definitive Feasibility Study into Front End Engineering and Design. Instead, the partners will undertake a further Pre-FEED phase aimed at improving the project’s capital and operating cost profile before the DFS is finalised.
The move gives the partners more time to test value-engineering opportunities identified through independent technical reviews, but it also removes the previously advised timetable for completing the DFS. The planned work is expected to take about nine months from commencement, with additional time potentially required for independent and partner reviews.
A$91.4 million spent before the next phase
The existing DFS program has been fully funded by the consortium under a A$98.5 million budget, with approximately A$91.4 million spent by 30 September 2026. The remaining balance will fund Kalgoorlie Nickel Pty Ltd’s current activities while the parties negotiate the next phase.
The decision follows the earlier DFS optimisation process, which had already left the project short of a completed feasibility study despite government backing and potential funding support. This announcement goes further by making the additional study phase a condition before the project progresses to FEED.
Cost, mine design and process work under review
The Pre-FEED work is expected to cover mining studies, including mine design, bench heights, fleet selection, resource domaining and density. It will also revisit hydrogeology, geotechnical assumptions, metallurgical testwork, process flowsheet development, non-process infrastructure and renewable energy integration.
Goongarrie’s current development concept remains based on a mixed sulphide precipitate flowsheet processing 3.5 million tonnes per year through two 1.75 million-tonne autoclaves. However, the company has not released revised capital costs, operating costs, production metrics or economic outcomes, so the financial effect of the optimisation work remains unquantified.
Gold study adds a second development question
Alongside Ardea’s separately funded scandium scoping study, the partners have agreed that a gold scoping study will be conducted across the Goongarrie development footprint. The work is expected to include further drilling at the Big Four deposit, exploration for extensions and repeats under cover, an updated gold resource model, and preliminary pit and mine planning.
The gold work matters to mine planning as well as potential project upside: the company says gold mineralisation commonly occurs near the eastern contact of the formation hosting the nickel laterite, where some key infrastructure and waste-rock landforms are also proposed. The terms of the study remain subject to negotiations over amendments to the joint venture agreements.
Joint venture amendments now set the timetable
Ardea and the consortium are negotiating the scope, timing and funding of the Pre-FEED phase, alongside amendments to the KNPL Cooperation Agreement and Shareholders’ Agreement. The parties are targeting agreement by the end of 2026, but any deal remains subject to internal approvals and binding documentation.
In the meantime, approvals work continues, including an EPBC Act referral targeted for lodgement during the December 2026 quarter, together with engagement with Traditional Owners and other stakeholders. Ardea reported A$13.8 million in cash, excluding cash held by KNPL, and no debt at the end of September.
Strategic backing remains, economics do not
Ardea continues to point to Goongarrie’s 584 million-tonne resource containing 4.0 million tonnes of nickel, its inclusion in Australian, Japanese and United States critical-minerals initiatives, and conditional equivalent funding support of up to A$1 billion from Export Finance Australia and U.S. EXIM. Those strategic markers remain unchanged, but they do not replace the missing DFS economics.
The next material test is therefore not simply whether the partners sign the revised agreements. It is whether the additional work produces a sufficiently stronger cost and operating case to justify the time spent before FEED, while the gold and scandium studies determine whether the development footprint can carry more value than the nickel-cobalt plan alone.
Bottom Line?
The project retains substantial strategic support, but the investment case now depends on a revised DFS that quantifies whether optimisation can offset the delay.
Questions in the middle?
- Will Ardea and the consortium agree the Pre-FEED funding and amended joint venture terms by the end of 2026?
- How much can the planned work reduce capital and operating costs, and what will the revised DFS economic metrics show?
- Can the gold and scandium studies identify additional value without complicating mine planning and infrastructure decisions?
